Det er et ledelsesansvar i b\u00e6redygtige organisationer, at medarbejdere holder rigtigt fri og kompenserer overtid med \u201dundertid\u201d.<\/p>\n<p>I de sidste m\u00e5neder har jeg flere gange sagt til dygtige folk i min organisation, at de skal holde fri. Tag en ferieuge. Bliv v\u00e6k i morgen. Ja, der bliver kigget p\u00e5 mig, og nogen kommer i tvivl, om jeg faktisk mener det. Og det g\u00f8r jeg.<\/p>\n<p>Vi bev\u00e6ger os med syvmileskridt v\u00e6k fra den klassiske, hierarkiske og statiske organisation mod langt mere dialogpr\u00e6gede og individualiserede arbejdspladser, hvor den h\u00e5rde valuta er tillid. Friheden til at planl\u00e6gge sin egen arbejdsdag og selv bestemme, hvor man opholder sig, mens man arbejder, m\u00e5 n\u00f8dvendigvis bygge p\u00e5 f\u00e6lles tillid til, at vi g\u00f8r det i begge parters interesse.<\/p>\n<p>Tillidsbaseret fleksibilitet g\u00e5r alts\u00e5 begge veje. Ud fra et langsigtet perspektiv \u00f8nsker en organisation at holde p\u00e5 gode mennesker, som arbejder seri\u00f8st. Det kr\u00e6ver, at ildsj\u00e6lene ikke br\u00e6nder ud, og derfor skal vi passe p\u00e5 kollegernes undertid. Fleksibiliteten er i meget h\u00f8j kurs for de nye generationer, og derfor st\u00e5r tillidsbaserede arbejdspladser ogs\u00e5 st\u00e6rkt i forhold til at rekruttere nye talenter.<\/p>\n<h2><strong>Ledere er kulturb\u00e6rere<\/strong><\/h2>\n<p>Ledere skal g\u00f8re organisationen klar til morgendagen, og HR-delen af dette lederskab handler om, at mennesker trives og har lyst til arbejdet. Gerne i en l\u00e6ngere \u00e5rr\u00e6kke, hvor erfaring og overblik er et vigtigt supplement til ung energi og vildskab, som vi ogs\u00e5 har brug for.<\/p>\n<p>Ledere m\u00e5 og skal v\u00e6re kulturb\u00e6rere p\u00e5 den tillidsbaserede arbejdsplads, hvor vi ikke suboptimerer med alle midler for at n\u00e5 i m\u00e5l i morgen, hvis konsekvensen er mistrivsel hos medarbejdere. Vi m\u00e5 balancere mellem det kortsigtede og det langsigtede.<\/p>\n<p>N\u00e5r vi har ferie, er det tilsvarende afg\u00f8rende, at vi holder fri. I en tid, hvor vi s\u00e5 nemt som ingenting kan f\u00f8lge med digitalt, sker det ofte, at engagerede medarbejdere tilbyder at l\u00f8se en opgave p\u00e5 ferien. Ligesom ledere m\u00e5 k\u00e6mpe for at passe p\u00e5 alles \u201dundertid\u201d, m\u00e5 de ogs\u00e5 undg\u00e5 at ferien smuldrer, og at det bliver et fast element i kulturen og hverdagen.<\/p>\n<h2><strong>Nej til 140 pct hele tiden<\/strong><\/h2>\n<p>Selvf\u00f8lgelig kan og skal jeg ikke kontrollere om en kollega tager telefonen p\u00e5 en badestrand i Thailand. Men planlagt, synligt og gentagne gange er det et problem for den organisatoriske b\u00e6redygtighed p\u00e5 den lange bane. Vi skal give vores krop og hjerne frihed fra pres og opgaver. Ingen kan k\u00f8re p\u00e5 med 140 pct hele tiden.<\/p>\n<p>Hvis du st\u00e5r over for en af disse \u00e6rek\u00e6re, dygtige, engagerede og vildt arbejdsomme mennesker, er det faktisk ikke uden udfordringer at s\u00e6tte gr\u00e6nsen, n\u00e5r man kan se, at vedkommende n\u00e6rmer sig det r\u00f8de felt. De har ofte en positiv, konstruktiv og pligtopfyldende tilgang til opgaverne og lidt mindre sans for de langsigtede behov for restitution.<\/p>\n<h2><strong>Paradoksalt formynderi<\/strong><\/h2>\n<p>Vores organisationer skal v\u00e6re fleksible nok til at se og im\u00f8dekomme, at vi alle er forskellige, og at den enkeltes prioriteter flytter sig i forskellige livsfaser. Den frihed og fleksibilitet baseret p\u00e5 gensidig tillid er komplet afg\u00f8rende. Men en af sideeffekterne er, at de mest engagerede af os aldrig siger stop, og det giver risiko for, at vi arbejder os selv i stykker.<\/p>\n<p>Det er en paradoksal formynderiskhed, n\u00e5r man som leder m\u00e5 passe p\u00e5 n\u00f8glemedarbejderes fritid og hele liv. Samtidig kan man jo heller ikke sige sig fri for, at det er meget belejligt at v\u00e6re omgivet af dygtige mennesker, som l\u00f8ser opgaver langt ud over, hvad man rimeligt kan forlange.<\/p>\n<p>Vi er vores egen v\u00e6rste fjende p\u00e5 det her omr\u00e5de. Personligt bliver jeg opslugt af at arbejde efter et stort og langsigtet m\u00e5l, og n\u00e5r pligten kalder, kobler jeg stort set alle ressourcer ind.\u00a0 Men arbejdet m\u00e5 ikke blive alt, og vi m\u00e5 og skal l\u00e6re at afvise det tillokkende pling fra telefon og computer.<\/p>\n<p>Og som ledere skal vi g\u00e5 forrest. Vi har et ord for overtid, men vi har ikke et ord for undertid, som er det modsatte \u2013 nemlig at arbejde mindre end normen.
